Skills and livelihood workshops
24 sessions across 3 neighborhood sites. Topics set by participant intake surveys, not by staff preference. Facilitators were local tradespeople and educators.
Youth mentorship track
12-week cycles, two cohorts per year. Mentors are community residents, not imported professionals. Exit criteria: participant-defined, not foundation-defined.
Food and resource distribution
Weekly distribution at two fixed sites. Volume logged per session. No means-testing at the door — neighborhood residents direct.
Community project support
Volunteer labor and materials for 7 neighborhood-led projects. Foundation supplied capacity; project direction stayed with the residents who initiated each one.

Cohorts where participants set their own exit criteria completed at higher rates than cohorts with foundation-defined benchmarks. Local facilitators outperformed outside specialists on attendance retention.
One workshop site closed mid-cycle due to venue loss. We did not find a replacement in time; that cohort did not complete. Eleven participants are unaccounted for in the follow-up data.
Partner organizations that co-facilitated from session one stayed through the full cycle. Those brought in mid-cycle dropped off at twice the rate.
Food distribution at the second site ran below capacity for two months after a logistics gap. We logged the shortfall. It is in the record.
